How to Manage Consignment Stone Inventory Without Losing Track

Consignment is a standard practice in natural stone distribution. You send slabs to a fabricator, they use what they need, and you bill for what was used. Simple in theory. In practice, it's one of the most common sources of lost revenue in the industry.

The Consignment Problem Nobody Talks About

The problem isn't the arrangement itself — it's the tracking. Slabs leave your yard and enter a gray zone where they're physically somewhere else but financially still yours. If you're managing this with a spreadsheet, or worse, with memory and sticky notes, things disappear.

What "Disappear" Actually Means

In consignment, slabs don't vanish dramatically. They disappear quietly:

  • A fabricator uses a slab, you forget to invoice for it. Months later, nobody can confirm whether it was billed or not.
  • A slab comes back damaged, but there's no record of its condition when it left. Who's responsible?
  • You think a slab is at a fabricator's shop. It's actually been returned and is back in your yard — but your records say it's out. So you're not showing it as available.

What Good Consignment Tracking Looks Like

Effective consignment management doesn't require complicated technology. It requires a system that answers three questions at any moment:

  • Where is every consigned slab right now?
  • How long has it been there?
  • What's been used and what needs to be billed?

When those three questions have clear, accurate answers, consignment becomes a revenue stream instead of a liability.

The Practical Difference

Distributors who implement proper consignment tracking report two immediate benefits. First, they recover invoices that were previously slipping through — slabs used but never billed. Second, they reduce retrieval disputes because there's a clear record of what went out, when, and in what condition.

Neither of those benefits requires a complex system. They require a consistent process and a platform built to support it.
